Independent retail will always involve instinct. You need it when you spot a product that feels right for your customers, decide which collection deserves more space or [take a chance on something new](https://blog.orderchamp.com/en-us/the-70/20/10-rule-for-building-a-better-retail-assortment). But instinct works best when it has something solid to push against.

 

That is one of the clearest lessons behind this article, drawn from the retail experience of Orderchamp’s Head of Sales, Hidde Boerma. After years of building and running concept stores, the takeaway was simple: gut feeling can be a great starting point, but relying on it alone makes it harder to see when the business is beginning to move in a different direction. You do not need dozens of KPIs to stay on course. Start with **sales, sell-through and cash tied up in stock**.

## 1. Sales: does the reality match what you feel?

Sales are the obvious place to start, but the weekly total only tells you so much. The more useful insight often sits underneath it: how customers are spending and whether that behavior is beginning to shift. Instead of judging one week on its own, compare it with the weeks around it. Perhaps revenue is fairly stable, but tableware is gradually taking a larger share of sales. That does not call for an immediate new order, but it does give you something worth watching.

You might [make the category more visible in-store](https://blog.orderchamp.com/en-us/design-your-store-to-sell-layout-strategies-that-actually-work?) or feature it more prominently online, then see whether the interest continues. If it does, that pattern can start informing your wholesale buying.

 

The point is not to let one strong day send you in a completely new direction. What matters is noticing the changes that keep returning. Sometimes those numbers confirm what you already sensed. Other times, they reveal momentum somewhere you were not paying attention. Think of sales as a regular pulse check. They can show where [customer behavior is shifting](https://blog.orderchamp.com/en-us/your-customers-are-already-telling-you-what-to-stock-next) before you decide what to do about it.

 

## 2. Sell-through: the product can be right and the quantity wrong

Choosing the right product is only part of buying well. You also have to decide how much of it to bring in. Sell-through helps you judge that second decision.

Say you ordered 24 mugs from a [new supplier](https://blog.orderchamp.com/en-us/how-to-discover-new-wholesale-brands-and-stay-ahead-of-retail-trends?) and sold 18 within three weeks. Your sell-through rate is 75%. On its own, that percentage does not tell you much. It becomes useful when you compare it with what you expected. If you thought those [mugs](https://www.orderchamp.com/wall/kitchen-dining/drinkware/mugs-and-cups/mugs) would last for two months, your initial order may have been too cautious. Next time, you might feel comfortable reordering sooner or going slightly deeper.

 

A lower rate can teach you just as much. It does not automatically mean you backed the wrong product. Your instinct may have been right, while the quantity simply did not match the level of demand. That distinction matters. One of the key retail lessons from Hidde is that **what you buy, when you buy it and how much you buy are separate decisions**. Looking at them that way makes it easier to learn from an order instead of labeling it simply a success or failure.

 

The goal is not to chase the highest possible sell-through rate. It is to recognize when customer response is strong enough to lean in and when your next order should look a little different.

 

## 3. Cash tied up in stock: how much freedom do you still have?

The third number takes you beyond individual products. Every item in your store represents money you have already spent. If your current inventory cost €8,000 wholesale, that is €8,000 committed to stock rather than available for whatever comes next. That is a normal part of retail. You need enough product to keep the store interesting and [prepare for the weeks ahead](https://blog.orderchamp.com/en-us/the-retail-planning-calendar-2026-when-to-prepare-for-seasonal-demand). The important part is knowing how much of your cash is already spoken for.

 

A key lesson from Hidde's retail experience is that pressure rarely comes from one dramatic mistake. Long-held inventory was one of several smaller pressures that accumulated over time. That is why it can be helpful to think of inventory in terms of **freedom**. The more of your buying budget that is already committed, the less room you have to react later. Perhaps a bestseller suddenly needs replenishing. Maybe halfway through the season you discover a new brand that feels perfect for your store. Keeping some budget available means you can respond without having to undo another buying decision first.

 

There is no fixed amount you should hold back. Retail buying rarely happens all at once, so the important thing is simply to know what you have already committed and leave yourself enough room for what may come next.

 

## The numbers are more useful together

No single number should decide what you do next. Sales can alert you to a change in customer behavior. Sell-through shows whether the quantities behind those sales made sense. The money already invested in inventory tells you how much flexibility you have to respond, and looking at them together gives you context before you act.

That matters because retail challenges do not always arrive as one obvious problem. They can build quietly over time as stock stays around longer than expected, spending patterns shift or less cash remains available for the next opportunity. That experience of several smaller pressures adding up is another important lesson experienced by Hidde.

## Trust your gut, but check where it is taking you

Data cannot tell you which unexpected product will catch a customer’s eye or which new brand will feel exactly right for your assortment. The value of these numbers is that they give you something to challenge an assumption with, help you notice an opportunity you might otherwise miss and add confidence when your instinct proves right.

 

A quick weekly check will not remove uncertainty from retail. Part of the excitement is spotting something early and being willing to take the chance. It simply means your gut does not have to do all the work.
